The following three stages are typical across a year-long timeline.  For some, we'll collaborate across multiple cycles and years, with the benefit of growing familiarity and continued objectivity. 

Clarify

(Weeks 1-8)

We understand the challenge.

The plan is built from where the team actually is. Stakeholder interviews. Current state assessment. An operational plan, the milestones, the risks, and what the team needs on the other side to hold the gain.

At the end of this phase:

  • A clear plan the team owns

  • An honest read of your leadership team's strengths and what needs to be built

  • The structure, roles, and cadence in place to execute

(Weeks 8-44)

We successfully move through it.

The team is executing. I'm

helping leaders make better decisions as reality unfolds, catching drift early, surfacing risks while they're still cheap to fix.

​

Through this phase you also have something most CEOs don't: a thought partner who is completely outside the org chart. No agenda. No political exposure. The one person each person on the team can think out loud with, without it rippling through the building the next morning.

At the end of this phase:

  • A team visibly growing into the work

  • Risks surfaced early, while they're still cheap to fix

  • Confidence the organization is building the muscle to carry it

institutionalize

(Weeks 44-52)

The organization keeps the gains.

​

The rhythm runs without me in the room. The gains are locked in. The leadership team has navigated something they hadn't before — and they know what that took.

  • The gains locked in
